Praga Tools

The Hyderabad Precision Maker That Drilled Into Defence and Never Looked Back

THE MOMENT

A jig is the device that holds a component in exactly the right position for machining. Without the jig, the machinist approximates; with the jig, the machinist is guided to the correct position every time, on every component, for every one of a thousand identical parts. In a rifle barrel, a rocket nozzle, or an aircraft wing spar, 'approximately correct' is not acceptable. Praga Tools has been making the jigs, fixtures, gauges, and special-purpose machines that give India's defence manufacturers the precision they need since 1943.

The most important things in defence manufacturing are often the tools that make the things — not the things themselves.

The Playbook Move

Move 9 — Build Culture Deliberately

Praga's culture is precision — not as a quality programme but as the founding purpose of an organisation that has been making things to micron tolerances for eighty years.

“Without precision tooling, there is no precision manufacturing. Without precision manufacturing, there is no defence sovereignty.”

— Praga Tools technical leadership

THE COMPANY BEFORE

Praga Tools was established in Hyderabad in 1943 — under Nizam's Hyderabad, before Indian independence — to supply precision tooling to the industrial base that the subcontinent's wartime manufacturing requirements were building. The founding competence was precision measurement and tooling: gauges that verify dimensions, jigs that guide cutting tools, and fixtures that hold components for machining.

The post-independence period placed Praga within Hyderabad's emerging defence and aerospace manufacturing ecosystem. HAL's aircraft assembly operations, the ordnance factories, and eventually ISRO's propulsion facilities all required precision tooling that imported equipment could supply but domestic supply could not always guarantee. Praga filled that gap.

THE CRISIS

Praga's challenge was commercial sustainability in a market where its primary customers — government defence and aerospace establishments — were slow to pay, unpredictable in their ordering patterns, and subject to programme delays that made production planning difficult. A precision tooling company with high-skill workforce costs and capital-intensive manufacturing equipment cannot easily absorb long payment cycles and irregular order books.

The technology currency challenge was also persistent: precision tooling technology advances with each generation of machining equipment, and a jig manufacturer whose fixtures are designed for conventional machining must continuously adapt to CNC, five-axis, and additive manufacturing environments.

THE LEADERSHIP DECISION

Praga's commitment to the defence ecosystem — despite its commercial difficulties — preserved the relationships and the security approvals that allow access to classified manufacturing requirements. The strategic decision to remain defence-focused, even when commercial diversification might have provided more stable revenue, reflected a belief that India's defence indigenisation drive would eventually make Praga's position extremely valuable.

The CNC transition investment — acquiring advanced machining centres and CMMs (coordinate measuring machines) to service defence customers whose own equipment had upgraded — kept Praga technically relevant through successive generations of defence manufacturing technology.

THE STRATEGIC PIVOT

Praga's pivot was from a general precision tools and gauges manufacturer to a dedicated defence and aerospace precision solutions company — making not just tooling but the special-purpose machines and automated assembly fixtures that modern defence manufacturing requires.

The Make in India defence indigenisation programme — requiring an increasing percentage of defence equipment to be manufactured domestically — created structured demand for Praga's capabilities that ad hoc programme orders had not previously provided.

MARKET REACTION

HAL, DRDO, and the ordnance factory network have deepened Praga relationships as indigenisation requirements have expanded the scope of what must be made in India. A foreign original equipment manufacturer entering India with a technology transfer obligation needs an Indian precision tooling partner; Praga's credentials make it the natural choice.

The private defence sector — Tata Advanced Systems, L&T Defence, Mahindra Defence — has added Praga to its precision tooling supply base as Indian private defence manufacturing has grown.

THE FACTORY FLOOR

Praga's Hyderabad facility — one of India's oldest precision manufacturing environments — combines vintage craftsmanship knowledge with modern CNC capability. The tool and die makers who hand-scrape reference surfaces to optical flatness, working alongside CNC operators programming five-axis toolpaths, represent the precision manufacturing spectrum that defence tooling requires.

The metrology laboratory — where finished tooling is verified on CMMs traceable to national measurement standards — is the quality gateway that ensures every Praga jig and fixture meets the dimensional specifications that defence quality systems require.

THE RESULTS

THE PLAYBOOK MOVE

Move 9 — Build Culture Deliberately: Praga's culture is precision — not as a quality programme but as the founding purpose of an organisation that has been making things to micron tolerances for eighty years.

THE LESSON

The Tool That Makes the Weapon Is as Strategic as the Weapon Itself

India's defence indigenisation cannot succeed without the tooling infrastructure that precision defence manufacturing requires. Praga's eighty years of precision tooling knowledge — accumulated in a Hyderabad factory that most Indians have never heard of — is as strategically important as the weapons that tooling helps produce. The companies that make the tools that make the weapons are the invisible foundation of defence sovereignty.

For Your Factory

In your supply chain, what is the enabling infrastructure — the tooling, the measurement system, the process capability — that your manufacturing depends on? If that infrastructure is imported or unavailable domestically, your manufacturing sovereignty is incomplete.
