Praj Industries

The Fermentation Engineer That Became the Backbone of India's Ethanol Fuel Sovereignty

THE MOMENT

India's 2022–23 ethanol blending achievement — 12% average blending of ethanol in petrol nationally — represented the largest reduction in crude oil import dependency achieved through domestic industrial policy in the country's history. The fuel in Indian petrol pumps was, for the first time at scale, partly made in India from Indian sugarcane and grain. Twelve out of every hundred litres of petrol was ethanol.

Behind that percentage — and the ₹75,000 crore of foreign exchange savings that India's government calculated from the programme — were hundreds of ethanol distilleries across Maharashtra, Uttar Pradesh, and other sugar-growing states. A significant proportion of those distilleries were designed, engineered, and built by Praj Industries, a Pune company that started making brewery equipment in 1983.

The Playbook Move

Move 4 — Reinvent the Product

Praj reinvented brewery engineering as national energy infrastructure. The fermentation science is the same. The application — fuel sovereignty for 1.4 billion people — transformed entirely.

“When India decided to blend ethanol, we were ready. We had been ready for twenty years.”

— Pramod Chaudhari, Founder & Executive Chairman, Praj Industries

THE COMPANY BEFORE

Pramod Chaudhari founded Praj Industries in 1983 as a process engineering company for fermentation and distillation — making the equipment inside breweries, distilleries, and ethanol plants. The business model was engineering services and equipment supply: Praj designed the plant, specified the equipment, supervised construction, and handed over operating facilities to clients.

The global reach — breweries in Africa, distilleries in Southeast Asia, ethanol plants in the USA — gave Praj engineering experience across different feedstocks (sugarcane, corn, cassava, grain sorghum) and different climatic and utility conditions. That experience made Praj's Indian ethanol plant designs more robust than those of competitors who had only worked in Indian conditions.

THE CRISIS

Praj's challenge through the 2000s was market dependence on a volatile agricultural commodity cycle: when sugarcane production was high and sugar prices were low, distilleries ordered new capacity; when sugar prices recovered and diversion to ethanol was less attractive, distillery investments stopped. The boom-bust cycle created revenue volatility that made long-term R&D investment difficult.

The 2G ethanol development programme — cellulosic ethanol from agricultural residue like wheat straw, bagasse, and corn stover — required R&D investment of hundreds of crores over a decade with no immediate commercial return. The bet was on government policy aligning with technology readiness, which is a high-risk position for a mid-size engineering company.

THE LEADERSHIP DECISION

Pramod Chaudhari's commitment to 2G ethanol — investing in the technology when there was no commercial mandate for it — was the long-game decision that positioned Praj as the technology leader when India's ethanol blending policy created the demand. The 2G demonstration plant commissioned near Pune was the proof-of-concept that gave Praj credibility with the Ministry of Petroleum and Energy.

The parallel decision — investing in bioenergy and wastewater treatment engineering for the brewery and distillery sector — created the environmental compliance capability that became mandatory as India's pollution control requirements tightened. Clients who needed effluent treatment plants, biogas systems, and zero-liquid-discharge facilities needed a partner with the same expertise as their fermentation engineer.

THE STRATEGIC PIVOT

Praj's pivot was from a brewery equipment company to a bioenergy and circular economy engineering company. The fermentation platform — which underlies both beverage alcohol and fuel ethanol — is the same; the applications (food, fuel, chemicals) and the markets (domestic, export, government-mandated) are different.

The sustainable aviation fuel development — Praj's most recent technology investment — applies the same fermentation and processing engineering to the production of biojet fuel from agricultural waste, positioning Praj for India's aviation decarbonisation policy requirements.

MARKET REACTION

The Indian government's E20 mandate — 20% ethanol blending in petrol by 2025 — created an investment supercycle in ethanol capacity that Praj was uniquely positioned to serve. Every new grain-based or sugar-based ethanol distillery commissioned in India was a potential Praj engineering contract.

International sovereign energy programmes — the USA's Renewable Fuel Standard, Brazil's PROALCOOL, and African biofuel mandates — gave Praj a global market development roadmap aligned with energy security policy in every sugarcane and grain-growing economy.

THE FACTORY FLOOR

Praj's own manufacturing facility in Kandivali, Mumbai produces the proprietary equipment — molecular sieve dehydration columns, fermenters, heat exchangers — that its plant designs specify. The molecular sieve units that dehydrate fuel-grade ethanol from azeotropic concentration (94%) to anhydrous (99.9%) fuel-grade specification are Praj's proprietary technology; the competitive advantage is in the sieve design, not just the process engineering.

The BioHub research facility at Pune — where Praj's fermentation scientists develop new organisms, new fermentation conditions, and new downstream processing techniques — is the R&D engine behind 2G ethanol, sustainable aviation fuel, and the next generation of Praj's technology offerings.

THE RESULTS

THE PLAYBOOK MOVE

Move 4 — Reinvent the Product: Praj reinvented brewery engineering as national energy infrastructure. The fermentation science is the same. The application — fuel sovereignty for 1.4 billion people — transformed entirely.

THE LESSON

National Energy Sovereignty Is Built One Fermentation Plant at a Time — and Someone Has to Build Them

India's reduction of crude oil imports through the ethanol blending programme is a policy achievement. But behind the policy is the engineering: hundreds of distilleries, tens of thousands of tonnes of fermentation capacity, molecular sieve dehydration columns producing anhydrous ethanol to fuel-grade specifications. Praj did not create the policy. It spent twenty years making sure that when the policy arrived, the technology and engineering capability was ready to execute it. Sovereignty is built in factories — and those factories need engineers who have been preparing for decades.

For Your Factory

Is your company investing in technology for a market that does not fully exist yet — or only for the market that exists today? The engineer who prepares for the policy before the policy is announced will own the market when the mandate arrives.
