Thermax Babcock & Wilcox Energy Solutions

The Boiler Company That Kept India's Factories Fired Up — Then Switched to Green

THE MOMENT

Industrial heat is India's hidden energy problem. A steel mill needs heat at 1,600°C. A refinery needs heat at 800°C. A paper mill needs steam at 250°C. A food processing plant needs steam at 130°C. These heat requirements are not served by electricity — they are served by boilers that burn fuel to generate steam and hot gases. India's industrial boiler fleet consumes hundreds of millions of tonnes of coal, gas, and biomass annually. Decarbonising it is one of the hardest challenges in India's energy transition.

Thermax Babcock & Wilcox has been building those boilers for fifty years. And now it is building the boilers that will replace them — firing biomass, recovering waste heat, and capturing carbon from the combustion gases that industry has been venting to the atmosphere since the industrial revolution.

The Playbook Move

Move 8 — Turn Constraints into Advantage

Industrial decarbonisation regulation is the constraint that will make Thermax's green energy boiler range mandatory equipment for every industrial heat user in India. The constraint is being built into Thermax's product range years before it is imposed.

“Industry needs heat. It always will. The question is what we burn to make it. We are building the answers.”

THE COMPANY BEFORE

Thermax Limited — the Pune engineering company founded by Anu Aga's family — entered the industrial boiler and energy equipment market in the 1980s with a vision of being India's industrial energy solutions company. The founding insight was that Indian industry spent enormous amounts on energy and that the engineering solutions to reduce that spending were well-established globally but poorly deployed in India.

The Babcock & Wilcox JV — formed in 1991 to access utility-scale boiler technology from one of America's oldest and most experienced boiler manufacturers — gave Thermax the technical foundation for large boiler and heat recovery equipment that the industrial and power generation market required.

THE CRISIS

The utility boiler market — large coal-fired boilers for power plants — is structurally declining as India transitions toward renewable power generation. A boiler company that derives significant revenue from coal power plant equipment faces the same challenge as a petroleum company: the core business is profitable today but faces a demand cliff in the medium term.

The industrial heat market — while persistent — is under increasing regulatory pressure as India's climate commitments require industrial sector emissions reduction. Industrial customers are seeking lower-emission heat solutions; boiler companies that only offer fossil fuel combustion are losing commercial ground.

THE LEADERSHIP DECISION

Thermax's leadership commitment to green energy solutions — investing in biomass, waste heat recovery, and solar thermal before these were mainstream — was the proactive decarbonisation positioning that the industrial boiler market is now moving toward.

The carbon capture research — exploring chemical looping combustion as a pathway to carbon-negative industrial heat — is the technology leadership investment that positions Thermax for the regulatory requirements that industrial emissions will eventually face.

THE STRATEGIC PIVOT

Thermax's pivot was from an industrial energy equipment company to an industrial decarbonisation solutions company — offering the boilers, heat exchangers, and thermal systems that industry needs while progressively shifting the fuel from coal to biomass, waste heat, and eventually hydrogen.

The waste heat recovery segment — capturing and reusing the heat that industrial processes currently vent as exhaust — requires no new fuel at all. A waste heat recovery boiler generates steam from the exhaust gas of a furnace or engine; the fuel is already being paid for by the primary process.

MARKET REACTION

Indian industrial companies — facing energy cost pressure, carbon reporting requirements, and ESG investor scrutiny — are increasingly specifying lower-emission heat solutions in their capital expenditure programmes. Thermax's green energy boiler range addresses this demand.

International customers in Southeast Asia and the Middle East — where industrial heat decarbonisation is at an earlier stage than in Europe but following the same trajectory — are the export markets where Thermax's green energy positioning is gaining traction.

THE FACTORY FLOOR

Thermax's Pune and Savli manufacturing facilities produce boiler pressure parts — drums, headers, tubes, and superheaters — to the pressure vessel codes (IBR in India, ASME internationally) that steam-raising equipment requires. The welding qualification, hydrostatic testing, and non-destructive examination of every pressure part are the manufacturing steps that determine whether a boiler is safe to operate.

The biomass combustion system development — engineering the grate, fuel feeding, and combustion air systems that burn agricultural residues reliably without the ash fouling and corrosion problems that have challenged early biomass boilers — is Thermax's most active current engineering programme.

THE RESULTS

THE PLAYBOOK MOVE

Move 8 — Turn Constraints into Advantage: Industrial decarbonisation regulation is the constraint that will make Thermax's green energy boiler range mandatory equipment for every industrial heat user in India. The constraint is being built into Thermax's product range years before it is imposed.

THE LESSON

The Boiler Company That Decarbonises Before Its Customers Are Required To Will Have No Competition When They Are

India's industrial sector will be required to decarbonise its heat generation — by regulation, by carbon pricing, or by customer ESG requirements. When that requirement arrives, the boiler companies that have already built green energy product ranges, earned operational references, and developed the engineering knowledge for biomass, waste heat, and hydrogen firing will have no competition from the companies that waited. Thermax did not wait. It invested in the future of industrial heat while the present was still profitable.

For Your Factory

In your industry, what environmental or regulatory requirement — currently voluntary or distant — will eventually be mandatory? The company that builds the compliant solution now will own the market when compliance becomes compulsory.
